Gartner Says Generative AI Has Hit the Trough of Disillusionment. Good. Here's How to Use It.

What the 2025 Hype Cycle actually says, why GenAI slid off the peak, why agents are next, and how a small firm can buy smarter while the hype cools.

Gartner says generative AI is in the trough

Gartner's Hype Cycle is a simple chart with a long reach. A technology rises to a "Peak of Inflated Expectations", drops into a "Trough of Disillusionment" when early results disappoint, then climbs slowly toward a "Plateau of Productivity" once people learn what it's actually good for.

In 2025 Gartner moved generative AI past the peak. Its generative AI topic page puts it plainly: "GenAI enters the Trough of Disillusionment on the 2025 Hype Cycle for Artificial Intelligence." Meanwhile, Gartner's August 2025 release placed AI agents and AI-ready data at the Peak of Inflated Expectations, the spot generative AI occupied before.

If you've been feeling that the tools are impressive but the payback is thin, Gartner's chart says you're not imagining it.

What "trough" means, and what it doesn't

The trough isn't a verdict that the technology failed. It's the stage where expectations reset to what the technology really does. Gartner's release put it this way: "Despite the enormous potential business value of AI, it isn't going to materialize spontaneously." Its Hype Cycle for Generative AI, 2025 (published July 14, 2025) says the innovations on it take three to five years to move through the cycle.

For an owner, that's practical. The trough is when vendor prices, claims and attention start to come back to earth, and when firms that pick narrow, measurable uses tend to get ahead quietly. It's a better time to buy than the peak was.

Why GenAI slid: Gartner's own list

Gartner's topic page lists the obstacles organisations hit. Most of them aren't about the models:

  • Demonstrating ROI.
  • Finding the right use cases.
  • Unrealistic expectations.
  • Skills and AI literacy gaps.
  • Governance and regulation.

It also warns about hidden total cost of ownership (the costs beyond the licence), and advises against using generative AI for forecasting, critical decisions or sensitive data. Those are guardrails worth copying into your own AI policy.

The next peak: agents

If generative AI is in the trough, agents are where the hype went. Gartner has also forecast that over 40% of agentic AI projects will be canceled by the end of 2027, citing escalating costs, unclear business value or inadequate risk controls (Gartner, June 2025). That's a prediction, not a count, but it's a clear signal from the same analyst that the agent wave is likely to follow the same curve. We explain how that 40% differs from other failure figures in 95%, 80%, 40%: what each AI failure number actually measures.

How to use the trough if you run a small firm

  1. Stop buying on the pitch. Ask for a before-and-after number on one task. If the seller can't give one, neither can you. The AI ROI calculator does the arithmetic.
  2. Fix the boring blockers first. Gartner's list is mostly use cases, skills and governance. Check them with the AI readiness assessment and the AI literacy quiz.
  3. Pick narrow, checkable work. Drafting, summarising and sorting are where generative AI is most reliable. Rank yours with the AI use case scorer.
  4. Keep it away from the risky stuff. Gartner's own advice: not for forecasting, critical decisions or sensitive data without strong controls.
  5. Count the full cost. Licences are the visible part. Review time, set-up and rework are the hidden TCO Gartner warns about. See what AI really costs a small firm.

The trough is a good time to get serious, not to quit. For the bigger picture, read AI hype vs reality and the MIT AI report on why 95% of pilots show no ROI.

Frequently asked questions

Is generative AI in the Trough of Disillusionment?

Yes, according to Gartner. Its generative AI topic page says GenAI entered the Trough of Disillusionment on the 2025 Hype Cycle for Artificial Intelligence.

What is at the peak of Gartner's 2025 AI Hype Cycle?

Gartner's August 2025 release placed AI agents and AI-ready data at the Peak of Inflated Expectations.

How long does the Gartner Hype Cycle take?

Gartner's Hype Cycle for Generative AI, 2025 says innovations on it take three to five years to move through the cycle.

Should a small business stop using AI because of the trough?

No. The trough is when expectations reset. Narrow, measurable uses with a human check still pay; avoid big unmeasured bets and agents you don't need.
